A thirsty jade has wrinkled leaves and dry soil. A rotting jade may have soft leaves while the pot is still moist, because the roots cannot supply the stored stems anymore.

Remove the plant from the pot and cut away black or mushy roots. Repot only firm tissue into a gritty mix, and wait before watering again.
